A timeout recomputed from recent observed latency (such as recent P99 × a safety factor) instead of a fixed number.

the two-minute refresher

Track recent response times; timeout = recent P99 × safety factor.
It tightens when the service is fast and loosens when it is slower.
Smooth it and clamp it with a floor and ceiling.
Risk: during a slow degradation it keeps stretching, hiding the problem.
